LACKEY WORKS

Build an Agency
That Works.

I built Key City Digital to 65+ active clients and $20K+ in monthly recurring revenue. Now I'm documenting the climb toward $100K a month—and sharing what actually works along the way.

$100K is the goal being documented, not a result reached. Numbers update periodically from real Key City Digital operations.

What this is

An operator's notebook, kept in public.

Lackey Works documents how Tyler Lackey is building Key City Digital toward $100K a month—and helps early-stage agency owners build recurring-revenue agencies of their own.

I'm not a commentator watching agencies from the outside. I run one. Every number on this site comes from Key City Digital, the agency I founded in Abilene, Texas, and still operate day to day.

Lackey Works exists to document the decisions as they happen: what we tried, what it cost, what we kept, and what we should have stopped sooner. Wins are useful. Mistakes are usually more useful.

It's written for agency owners who are earlier on the same road—typically under about $10K a month in recurring revenue—who want a clearer offer, a repeatable sales process, and delivery that doesn't swallow their week.

Why I'm launching Lackey Works while building KCD

The honest reasoning behind starting a media brand in the middle of running a growing agency—what it costs, what it's for, and why now.

Key takeaway

Documenting the work is a forcing function for clearer thinking, not a distraction from it.

Five pillars

What gets covered, every week.

Every episode, essay, and coaching session maps back to one of these five. If it doesn't help you get clients, keep them, deliver, or scale, it doesn't make the cut.
  1. Get clients

Where local agency clients actually come from, and what it costs to earn them.

  2. Recurring revenue

Turning one-off projects into subscriptions that compound month over month.

  3. Delivery

Fulfilling the work without drowning in it—scope, systems, and hand-offs.

  4. Scale

Hiring, delegation, and the operating numbers that decide what to do next.

  5. Real founder life

The unglamorous decisions, mistakes, and trade-offs behind the growth.

Coaching is a private engagement, not a course. You do the prospecting, selling, and delivery; I help you build the process and hold you to it. Results depend on your effort and your market.

The roadmap

8 weeks, in order.

Each week builds on the last. You leave with a working offer, a sales process, and a written plan—not a folder of videos.
Full curriculum →
  1. Week 1

    Baseline, market, and positioning

Audit where you are today, pick a narrow market, and write positioning a prospect can repeat back.

  2. Week 2

    Offer, scope, and recurring pricing

Define one recurring offer with clear scope and pricing you can defend.

  3. Week 3

    Lead generation

Choose a primary channel and build a weekly outreach routine you can sustain.

  4. Week 4

    Sales and follow-up

A simple discovery call, proposal, and follow-up sequence that closes without pressure.

  5. Week 5

    Client onboarding

Kickoff, intake, and expectation-setting that prevents scope creep later.

  6. Week 6

    Fulfillment and reporting

Deliver on time with checklists and reporting that keeps clients confident.

  7. Week 7

    Retention, delegation, and SOPs

Reduce churn, document the work, and hand off your first tasks.

  8. Week 8

    Personalized 90-day operating plan

Leave with a written plan, weekly numbers to track, and the next three decisions.

Fit

Who this is for—and who it isn't.

Coaching only works when the fit is right. Read both columns honestly before you apply.
Strong fit
  • You want to build a local or niche agency on recurring revenue, not one-off projects.
  • You're below roughly $10K/month recurring and want a clearer offer and sales process.
  • You'll do your own prospecting and selling—you want a better process, not a shortcut.
  • You can commit 8–10 hours a week for eight weeks.
  • You want honest feedback from someone still doing the work.
Not a fit
  • You want done-for-you lead generation, sales, or fulfillment.
  • You're looking for guaranteed clients or a specific revenue outcome.
  • You're already well past $10K/month and need scaling systems, not foundations.
  • You can't commit weekly time to implement between sessions.
  • You want a course to consume rather than work to ship.

  6. Sell with a simple discovery call
  7. Onboard so scope stays put
